SAP Transformation
Which transformation scenario is defensible for your context?
Conversion, new implementation or selective transition; private cloud, public cloud or on-premise: the right scenario is the one you can demonstrate — on your custom-code debt, your processes, your data, your timeline and your budget. We build the case with you, then we deliver it, from assessment to go-live.
The decision at stake
2027 is not the point.
The decision is.
Standard maintenance for SAP Business Suite 7 ends at the close of 2027; an optional, paid extended maintenance runs until the end of 2030. The question is therefore not “when do we have to migrate”, but which decision to take in 2026 to stay in control of the timeline, the budget and the scenario.
Migrating “as is” to meet the deadline means paying the price of a full program without reaping its benefits. Rebuilding everything indiscriminately sends timelines and risks through the roof. Between the two, a decision built on the facts: your existing landscape, your business priorities, your capacity to absorb change.
The decision matrix
The right scenario is the one you can demonstrate.
Seven criteria, three scenarios. We work through them in a gap-fit audit of your existing landscape, treated like an investment decision: full costs, risks, benefits, pace. The reading below is indicative; your own case decides.
| Criterion | Conversion brownfield | New implementation greenfield | Selective transition selective data transition |
|---|---|---|---|
| Custom-code debt | Low to moderate, cleaned up before the move | High: the legacy is no longer worth carrying | High on certain scopes only |
| Process quality | Sound processes, to be kept | Processes to be redesigned to the standard | Mixed: keep here, rebuild there |
| Standardization ambition | Continuity first | Standard from day one | Targeted standardization, flow by flow |
| Data | History kept, cleansed | Selective migration, master data rebuilt | Migration à la carte, by company or by flow |
| Duration | The shortest | The longest | Intermediate, in waves |
| Risk | Technical, controlled through rehearsals | Business and change management | Governance and consistency across waves |
| Budget | The most contained | The highest, for the broadest value | Modular, scope by scope |
The targets
Private cloud, public cloud, on-premise: a target is a choice.
The transformation scenario and the hosting target are two linked decisions. We work through them together, on the building blocks we actually implement.
- SAP Cloud ERP Private · RISE with SAP
The modernization path from an on-premise ERP to the cloud, under a single contract bringing platform, infrastructure and updates together. Relevant when the existing landscape is rich and the need for continuity is strong. We assess whether it is the right move, then run the migration.
- SAP Cloud ERP Public
The SAP standard in the public cloud, continuously updated by the vendor. The scenario for organizations that accept the standard to gain speed and lower operating costs. On this target we have built a Document AI demonstrator, ready to adapt to your processes.
- Clean core
Extensions move out of the core: a system that keeps up with updates and adopts the vendor’s innovations without regression. An economic discipline before it is a technical one.
- SAP BTP
The platform for extensions, integrations and AI use cases around the core. This is where what the standard does not cover gets built, without compromising the clean core.
- SAP Cloud ALM
Tracking of requirements, tests, deployments and operations in SAP’s own tooling: traceability for the project, then for the run.
- Conversions from other ERPs
Odoo, SAP Business One: the move to S/4HANA does not always start from ECC. Same method — a controlled data migration, processes realigned with the standard, teams trained before go-live.
Our approach
A prepared move beats a rushed one.
SAP Activate is our reference framework; we adapt it to the chosen scenario and to your governance. What does not change: Design Authority, fit-to-standard, gap management, data readiness, rehearsed cutover and hypercare. Our approach in detail →
Assess
Analysis of the existing landscape: processes, custom developments, data quality, technical debt. A factual baseline that everything else builds on.
Decide
An evidence-based comparison of the scenarios and of the hosting target, with a decision made by your leadership on explicit criteria.
Prepare
Data cleansing, reduction of custom code, a firm course toward the standard core, cutover and fallback plans: go-live success is won here.
Cut over
Conversion or implementation in waves, demanding test cycles, cutover rehearsals, coordination of the vendor and, where applicable, of the third-party integrator, all the way to a go-live without surprises.
Capture value
Stabilization, adoption, then activation of what S/4HANA makes possible: faster closes, embedded analytics, unified master data, AI at the heart of the processes.
Our typical deliverables
What you hold in your hands, at every stage.
Business case
Full five-year costs, expected benefits, scenarios compared: the document your leadership decides on.
Readiness assessment
Processes, custom code, data, integrations: how ready your existing landscape is, item by item, with the prerequisites to clear.
Target architecture
Core, BTP extensions, integrations, data, security: the target drawn before you buy, governed throughout the project.
Simplification backlog
The prioritized list of custom developments to remove, replace with the standard or move out of the core, with the cost of each option.
Conversion factory
An industrialized conversion and testing setup, replayable at every cycle, that makes the timeline predictable.
Cutover plan & hypercare
The minute-by-minute cutover plan, its entry, exit and rollback criteria, then the first weeks of operations at your side.
What we take on
From scenario selection to go-live.
On these programs, KOORTIS acts as the integrator: the conversion or implementation is delivered by our own teams, a format sized for the mid-market and for targeted scopes at large accounts. When a major integrator holds the build, we move to your side of the table, as client-side advisors. The three ways to work with us →
- Scenario study
Gap-fit audit of the existing landscape, an evidence-based decision matrix, the case for RISE or the public cloud, full costs and a realistic timeline.
- Standard core
Inventory of custom developments, documented standard-versus-custom decisions, extensions moved to BTP: a system that stays upgradable.
- Process design
Fit-to-standard, simplified flows, gaps documented and governed by the Design Authority, built with the business teams.
- Data & migration
Cleansing, master data, a selective or full migration strategy, controls and reconciliations at every cycle.
- Cutover & testing
Test strategy, dress rehearsals, cutover and rollback plans, a go-live command center.
- Adoption & run
Training, support for key users, hypercare, then handover to application management and continuous improvement.
The entry offer
The 2027 Assessment.
Before committing to a program, settle the decision. The 2027 Assessment takes a few weeks, not months. It concludes with three deliverables your leadership can decide on.
- A quantified baseline
Processes, custom developments, data quality, technical debt: what your existing landscape weighs, established item by item.
- A recommended scenario
Conversion, new implementation or selective transition, private or public target: a recommendation argued on the matrix, with its conditions for success stated explicitly.
- A roadmap
Milestones, prerequisites and sequencing all the way to go-live, aligned with your real capacity to absorb change and with the 2027-2030 deadline.
An S/4HANA transformation is judged six months after go-live: simpler processes, faster decisions.
